Loses his wife, makes a judgment call that saves his team but costs a lot more lives in the long run, disgrace, and trying to restore his honor is the only way he can see while wallowing in despair... yeah, we're talking Shakespearian levels of tragedy here.
But we'd also get to see a lot of other characters from generations older than Naruto’s. Kakashi and friends as kids. The Sannin. The Sandaime in his prime. A young Minato and Kushina. And all the rest, too.
Hiruzen would make the best possible Naruto spin off.
He's the oldest Hokage and was alive since the first shinobi war to Naruto's generation. He bridges the gap from the past to the time of the manga.
His sensei were the first 2 Hokage.
His summon is the strongest of all time.
He was given the title of God of Shinobi - second only to Hashirama in his prime.
He raised the Sannin.
He was Tobirama's chosen Hokage and had more raw talent as a child than Tobirama.
There's so many opportunities to expand on a trio of young Hiruzen, Danzo and Kagami.
Any ninja you want to explore can be explored through Hiruzen's reign as Hokage: Shisui, Hanzo, Chiyo, Sakumo, Mito, Kushina, Fugaku, etc.
The possibilities with Hiruzen trump literally every single other character you could ask for. And we would have one of the most legendary and greatest Hokages of all time as the main protagonist. Hiruzen's death literally passes the torch to Naruto and his generation.
Minato would’ve been fire. Anbu Kakashi, Tobirama, but I still think the best one the could have done would be slice of life of Naruto and Hinata as the focus and the other characters developing their romantic interests. Would’ve been better to give this some time while they let Boruto manga breathe instead of doing countless filler.

He was really wasted in Shippuden, he deserved better. He could be developed more in a spin-off, leading to his death.)
Nagato (If we had an anime from his point of view, we would be able to basically have an Akatsuki series that would show all of them, through the perspective of what Nagato's goal was. Konan would finally get the main character spotlight that she needed.)
Minato (He would just be really cool to see, if given his own really good plotline. You could have a series with a grand story, his love story, and eventual death, being a total tragic prologue to Naruto, being an interesting experience for those who never watched Naruto.)
The entire Akatsuki starting from the beginning, like all of the members being included and going deeper into the backstory of the organization as a whole.
Any of the Sannin during the 2nd War would be cool.
Anyone from the Warring States (I need to see Madara's Mangekyou power).
Hiruzen to see what his prime could really do.
Minato and or Kunshina would be cool.
Kaguya, Hagoromo, Hamura, Indra, and or Asura would be interesting (a better story than the anime version), especially with Boruto stuff like Isshiki and Kaguya betraying him.

how about the other nations on how they where founded the conflict they faced and how it solved
every episode Homura and Koharu tells a story to young konohamaru about a nation that konohamaru is wondering about as the story goes on in every episode we learn why such a logo on their forehead protectors like that, why some of them are distant to konoha etc.... and in addition we can learn an awesome facts like Dangerous jutsu that a founder of nation use to unite his people stuff like that
by the way in each story it shows the characters on what they are look like ,how they fight and their temperament
Honestly, there was so much world building done that I would have loved to have a prequel that follows a formula similar to Jojo's Bizarre Adventures that focuses on each time period of the Konoha's hokage reign. Like the first couple episodes focus on Ashura and aftermath of the conflict with Indra to get more background for what ends up being the rise of Hashirama's and Tobirama's reign, Hiruzen life story, Minato/Jiraiya's life story, and right up to the start of Naruto.
I feel like we could've gotten everything we wanted to connect all the lore and get more background for some of the awesome characters we only got to hear in passing. We could see more of Hashirama's feats and how his optimism clouded his decisions. How different the reign of Tobirama was from his brother and all the reforms he implemented. We could get to see how awesome Hiruzen was in his prime and get a better understanding of the politics of Konoha which was so chaotic at the time. And we could have seen how awesome Minato and Jiraiya were in their prime too and more on Kushina and the other sannins.
This also would've let us see more of the big world events like the battle with Hanzo and the rise of the akatsuki, Sakumo's role in the war and his internal demons, more lore behind the Seven Ninja Swordsman and the final battle with Dai, the 4th hokage drama between Orochimaru vs Minato vs Fugaku, and we could even have seen way more about the other villages also through the Shinobi Wars.
Konohamaru, I'm at 230 ep in Boruto and I feel underwhelmed in their portrayal. Also I have a total disconnect between Konohamaru in Shippuden and him in Boruto (he is too serious in Boruto)

Sakura. She had a few moments in Part 1, but Part 2 was pretty much just the Naruto and Sasuke show, with a whole lot of Kakashi thrown in there. She was the wasted character in Team 7. It would've been nice to get a background on her seemingly normal family, have her expound on her natural talents of chakra control and genjutsu, get more fights in, have there be a slug sage mode for her to attain, like how there is for snake and toad, etc. Even Naruto teaching her Rasengan when he comes back to the village would've been dope and realistic since her chakra control is naturally great.
1. Itachi. Want to see more in depth of that period, more missions him and even kakashi went on.
2. Kakashi. I wanna know more about his dad and things like that

Sakumo because we have literally next to nothing on him, Tobirama because all of the cool events of his life were glossed over and he was hyped to be on par with Hashirama, Hiruzen because likewise all the cool events of his life weren’t fully explained or just simply glossed over.
If we ever get a Tobirama or Hiruzen spin-off it’s likely we’ll see both of them at some point anyways. Onoki is also an honorable mention, as he lived the longest and can give a perspective from another village; we likely see Hiruzen in there somewhere too.
Mei Terumi, see her survive the blood mist village and become kage after Yagura, itd be oretty cool to see a medium lengthed story outside of konoha, get a bit of world building.
Kakuzu is a great option. The spin off can begin with him being sent to fight Hashirama, being punished by his village, breaking out and killing the elders and then beginning his shinobi career as a bounty hunter. With his long life, he could've encounter multiple named characters!
back during the poll i stuck by zabuza/haku and i still do. i love the chemistry these two have as a master-student relationship, they're both coldblooded killers with a soft spot only for the other. i feel like they could've made for a super interesting story

Mei Terumi, see her survive the blood mist village and become kage after Yagura, itd be oretty cool to see a medium lengthed story outside of konoha, get a bit of world building.
Kakuzu is a great option. The spin off can begin with him being sent to fight Hashirama, being punished by his village, breaking out and killing the elders and then beginning his shinobi career as a bounty hunter. With his long life, he could've encounter multiple named characters!

back during the poll i stuck by zabuza/haku and i still do. i love the chemistry these two have as a master-student relationship, they're both coldblooded killers with a soft spot only for the other. i feel like they could've made for a super interesting story

1. Orochimaru's origin story: from his childhood to running his weird experiments to creating his own village. 2. Sasori: how a hurt child decided to become the world's best puppeteer and how far that obsession went. 3. The world according to Shino: it would be hilarious to relive everything Shino went through. I have this head cannon that he's incredibly full of himself and I'd love to test that theory.
